The VMP Alignment Diagnostic™ | Wave Communications Group
Pillar 2 · Align Team with Purpose · Free diagnostic

The reference note your
whole organisation
tunes to.

The VMP Alignment Diagnostic™ maps the current reality of your team against your vision, mission and purpose. It shows you, cell by cell, where alignment already exists and where the implementation gap is widest.

Read the book. Now see your matrix. In Purpose Before Profit, I describe the VMP Matrix as a living reference point the team believes in and acts from. This diagnostic is the tool that shows you what your matrix currently looks like — and makes clear what a trained facilitator is needed to build it properly.

What the VMP Matrix is

A grid that makes the
gap visible.

VMP stands for Vision, Mission, and Purpose. The VMP Matrix is a visual alignment tool — a grid that places those three elements along one axis and maps your team members along the other. Each cell in the grid answers one question: does this person express the vision, mission, and purpose of this business, or does it contradict it?

The VMP Matrix is the reference note every instrument in your organisation tunes to. When it is working, the music happens without a conductor in the room.

The result is a clear, honest picture of where alignment already exists and where the implementation gap is widest. Here is what an illustrative matrix looks like.

Example VMP Matrix — illustrative only
Team Member 1 Team Member 2 Team Member 3 Team Member 4
Vision Aligned Partially aligned Aligned Gap identified
Mission Aligned Aligned Gap identified Aligned
Purpose Gap identified Aligned Aligned Partially aligned
Your matrix is built with your team during the VMP Alignment Blueprint™ process. This diagnostic produces the first draft.

Once built, the VMP Matrix serves two distinct purposes for your business.

Purpose one
A decision-making compass
When something unexpected lands on a team member's desk, the question becomes "does this align with who we are?" rather than "what would the boss want?" Decisions made on a Friday afternoon, in an office you are nowhere near, still produce the result you intended — because the compass is shared.
Purpose two
An honest diagnostic
Rather than benchmarking against a competitor or an industry average, you evaluate performance against your own stated purpose. That shifts you from the effect side of the cause and effect equation to the cause side — where real leadership lives.
What becomes possible

When the VMP Matrix is operating correctly, you see the evidence in behaviour — in the language your team uses when they describe what they do and why. You feel it on a Monday morning, when the familiar hum of anxiety is replaced by something quieter and more grounded: confidence that your people are expressing your purpose, even when you are not in the room.

Over time the team attracts like-minded people and the culture develops its own momentum. New team members absorb the alignment through immersion rather than instruction, because the VMP Matrix is already expressed in every decision, every conversation, and every client interaction.

When personal and organisational goals become one, performance stops being managed and starts being lived.

Why a facilitator matters

The matrix is built by the team — with the team

A tool handed down from the top of an organisation becomes a compliance instrument. A tool the team builds together becomes an identity. The VMP Matrix works because every person in the room contributed to it and recognises themselves in it.

The values that drive your team's automatic behaviour live at the unconscious mind level. They surface in the decisions people make when the situation is difficult and the right answer is unclear. A checklist does not reach them. A self-guided conversation does not reach them. A trained facilitator — using neuro-linguistic programming techniques — does.

This diagnostic gives you the most valuable thing you can have before that work begins: an honest picture of where your matrix currently stands. The Blueprint is built from there.

01
Self-reported values are surface level
What your team member says in a self-guided process is what they believe is acceptable to share with their employer. The values actually driving their behaviour under pressure live deeper than any form can reach.
02
Building on the wrong foundation is costly
A culture programme built on aspirational rather than genuine values produces inconsistency. The gaps that were invisible in the room become very visible in behaviour — and by then, the cost is already being paid.
03
The Blueprint requires expert facilitation
It is a discovery your team creates together, facilitated by a process designed to surface the real gaps — including the Values ID Matrix™ that maps each team member's values against yours and against each other's.
What the diagnostic covers

Five steps. One honest picture.

Each step of the diagnostic builds the map of your current reality. By the time you reach the output page, you will have a gap analysis specific to your team — and a clear view of what the expert-facilitated Blueprint work needs to address.

01
Audit current reality
Capture your vision, mission and purpose as they stand today — and test how well your team can articulate them.
Self-guided
02
Personal vision conversations
Guided prompts for one-to-one conversations that surface what each team member genuinely desires from their work.
Self-guided
03
Find alignment points
Map each team member's aspirations against your foundation and identify where alignment is strong and where the gaps are visible.
Self-guided
04
Values elicitation
A first-pass hypothesis of values — and a clear explanation of why genuine elicitation requires a trained practitioner.
Expert facilitation recommended
05
Draft team identity
An aspirational draft of who your team is at their best — the starting point for the co-created identity your facilitator will build with you.
Expert facilitation recommended
The output page does the diagnostic work. Your answers are analysed across five dimensions and returned to you as a gap analysis — scored as a strong starting point, an emerging gap, or a significant gap. That analysis is the brief your facilitator works from. It is also the moment most business owners realise the work is bigger, and more specific, than they thought.

Already reading Purpose Before Profit? The VMP Alignment Blueprint™ is described in the book as the framework for aligning your team with your vision, mission and purpose. This diagnostic is the tool I built to show you where that alignment work needs to begin — and what a trained facilitator brings to the process that a self-guided tool cannot replicate.

Author, Purpose Before Profit

I spent 35 years in corporate leadership — including senior programme leadership on a £650 million airport transformation and large-scale change work at a national utility company — before I understood what the implementation gap actually was.

The gap between a leader's vision and a team's automatic behaviour is real, it is specific, and it closes through a precise process. I built the VMP Alignment Blueprint™ because I kept seeing the same pattern: founders who knew exactly where they wanted to go, leading teams who were pulling in slightly different directions without anyone quite knowing why.

The diagnostic gives you the honest picture. The Blueprint work — which I run with leadership teams through the Purpose Before Profit Programme — builds the foundation that holds under pressure.

Start with the honest picture. Build from there.

The diagnostic takes 45 to 60 minutes and produces a gap analysis specific to your team and your foundation. It is the starting point every leadership team needs before the Blueprint work begins.
